Triage reads each new message, assigns a category, estimates urgency, extracts key details such as order number or property address, and routes it to a queue or owner. A drafted reply can be attached for a person to edit and send.
The categories come from your business. A hotel inbox sorts into group booking, billing dispute and lost property. A distributor sorts into quote request, order change and shipment inquiry.
Priority scoring helps shared inboxes where urgency is hidden in the text. A message that mentions a check-in tomorrow, a stopped production line or a payment deadline gets a higher rank than a general question, and the rule set that defines it comes from your team.
Volume is the first thing to measure. Count messages per day by category before building, because a mailbox with thirty messages a day needs a lighter design than one with several hundred. Also record how long each category waits today, since response time is the result most teams care about.
Connecting it to the inbox
Gmail and Microsoft 365 both provide APIs and push notifications for new mail, so triage can run as messages arrive. The pipeline stores the message ID, thread ID and its decision, which prevents processing the same message twice and lets you audit why something was routed.
Language is a practical detail. If your inbox receives mail in several languages, test each one on the classifier, and keep replies in the sender's language with a human review of the draft.
Shared mailboxes carry distinct traffic: customers, vendors, job applicants, newsletters and automated notices. Rule-based filters catch the obvious ones such as no-reply senders, and the model handles messages that need reading. That split lowers cost and keeps simple cases predictable.

Looking up context
Triage works better with data. When a message mentions an order, the system queries Shopify or the ERP and gives the model the order status. When a sender is a known customer, the CRM record is included. The draft then answers with facts instead of a generic acknowledgment.
Drafts improve with a library of approved answers. Store policies, price lists and standard wording in a searchable knowledge base, let the model retrieve the relevant entries, and show the source beside the draft so a reviewer can check it quickly.

Keep sending manual until the edit rate on a category is low, and never let automatic replies go to complaints, legal threats or press.
Escalation rules should be written down and tested. Words like cancel, chargeback, injury, lawyer or outage can trigger an immediate alert to a named person, regardless of what the classifier thinks of the rest of the message.
Handling mistakes
Misrouted messages happen. Provide a one-click reclassify action and save corrections as labeled examples. Review them monthly and update the category definitions or the test set. Also guard against prompt injection in message bodies by treating email content as data and restricting what tools the triage step can call.
Measure the right things: share of messages routed correctly, time from arrival to first human touch, and share of drafts sent without edits. These are the numbers that show whether triage is helping.
